Example Discussion Guide

Topic 1
Performance Marketing vs. Brand Marketing
  1. Is this a real distinction? How do you think about where in the funnel your marketing should aim? Judging incrementality? Building a brand in the long run?
  2. What's your current brand vs performance split by spend (%) and how did it shift over the last 12 months? Why?
  3. How do you actually test the effectiveness of your brand spend? Geo lift vs conversion-lift tests? MMM? Surveys / recall? Something else?
  4. Which two or three brand-health metrics actually move your budget — unaided awareness, consideration, preference, price premium, NPS? How often do you check them?
  5. How have you noticed brand spending interacting with performance marketing spend? Does brand spend lower performance marketing CACs?
  6. How does performance or brand marketing affect sales across your various business lines (e.g., DTC online vs. offline retail)?
  7. In your organization, who arbitrates brand vs performance marketing split? What's the cadence, KPIs, and tie-break rules?
Topic 2
Balancing Profitability & Growth
  1. Post 2021 hype cycle, what did you cut that no one missed? What costs will you never cut? How do you balance CAC, LTV, and cash conversion cycle in real life?
  2. The market shifted from growth-at-all-costs to balanced profitability. Other than simply slowing growth, what did you do in reaction to this shift?
  3. Where have you made cuts? What did you cut that nobody later missed — tools, agencies, perks, creative volume? What percent of OpEx were you able to save?
  4. CAC/LTV rules: your required LTV:CAC and payback windows? When do you break the rules and why? How have these targets changed over time?
  5. How do you think about inventory turns? Fewer turns help the cash conversion cycle but increase stockout risk and reduce assortment flexibility.
  6. How do you think about pricing changes, especially given recent inflation and tariffs? Have customers been willing to accept price changes?
